Papa Johns Unbox Better: The Chain Is Reworking Its Dough, Bake and Toppings

Papa Johns Says It Is Fixing the Pizza Itself
After another quarter of falling sales, the chain is reworking its dough, its bake and its toppings under a plan called Unbox Better.
Papa Johns reported third-quarter results on November 5 and paired them with a turnaround plan aimed squarely at the food. North America same-store sales fell 8.3%, the chain trimmed its full-year outlook, and CEO Todd Penegor laid out Unbox Better, a plan built around dough, bake consistency, toppings and getting hotter pizza to the door.
Key Facts
- What: Papa Johns launched Unbox Better, a quality and operations overhaul, alongside its Q3 2026 earnings.
- When: Announced November 5, 2026, for the quarter that ended September 27.
- The number: North America comparable sales down 8.3%, matching Q2.
- On the menu: Dough optimization, bake consistency, better toppings and presentation, rolling out through next year.
- For customers now: A photo-based Bounceback offer for a free pizza, due to launch the week after the call.
What Happened
The quarter was rough by any measure. Per Pizza Marketplace, revenue came in at $454.8 million, down 10.5% from a year earlier, and global systemwide restaurant sales slipped 5.6% to $1.15 billion. Company-owned US stores were down 7.5% on comparable sales and franchised stores were down 8.5%.
Nation’s Restaurant News notes that the 8.3% decline matches the second quarter and marks the ninth negative quarter in the last ten. International comparable sales fell 1.8%, though the UK business grew 7.2%.
On the call, interim CFO Chris Collins said the chain now expects North America comparable sales to finish 2026 down about 8% and adjusted EBITDA to land near $175 million, below the $180 million to $190 million range it had guided earlier, according to the Motley Fool call transcript. The company has closed 239 restaurants so far this year, 146 of them in North America, and has about 300 North American closures planned through 2027.
What Unbox Better Actually Changes
The plan grew out of roughly six months of consumer research, NRN reports. Penegor described it as “a holistic strategy around owning quality again,” and most of the customer-facing pieces sit in the kitchen rather than the ad budget.
| Area | What the company says is changing |
|---|---|
| Dough and bake | Dough optimization and bake consistency, with menu improvements rolling out through next year |
| Cheese and toppings | Better toppings and presentation; Restaurant Dive reports the chain is also reviewing cheese melt and taste |
| Heat on arrival | Restaurant Dive reports a look at heat retention; the call cited driver routing for faster delivery and hotter pizzas |
| Stores and staff | Renewed in-restaurant training, more coaching for underperforming stores, and a regional support model |
The new Bounceback offer is the part customers will see first. NRN describes it as a free large one-topping pizza in exchange for a photo of your order, with an AI tool scanning those photos for feedback on things like cheese flavor and dough. Restaurant Dive describes the terms as a $15 qualifying order followed by a free pizza on a later order with a $5 minimum. The two reports frame the fine print differently, so check the app terms before counting on it.
Franchisees get relief too. Owners voted to cut the national ad fund from 6% to 5% and add a 2% local marketing contribution, and the chain is lowering tech fees from 1.75% to 1.5% in 2027.
Background: A Long Slide and a Crowded Deal Market
Papa Johns has spent most of the past two and a half years losing ground in a category where competitors keep cutting prices. On the call, Penegor described an intensely promotional market and softer new-customer acquisition. He said carryout held up better than delivery, and that single-pizza orders were under more pressure than multi-pie orders.
Rather than chase the lowest price, the chain is betting that a better pie wins customers back. “Customers judge us one order at a time,” Penegor said, per Pizza Marketplace. On the call he put it more bluntly: “customers do not owe us their business.”
Why This Matters for Home Cooks
The four things Papa Johns says it needs to fix are dough handling, bake consistency, cheese melt and heat on arrival. They are the same four things that decide whether a homemade pie beats delivery, and you control all of them at home.
- Dough: Let cold dough sit until it relaxes before you stretch it, so it opens without tearing or snapping back. If you want the chain’s soft, slightly sweet crust, our Papa Johns copycat recipe works from the ingredient label.
- Bake: Consistency comes from a fully heated stone or steel, not a hotter dial. Here is how long to preheat your oven for pizza so every bake starts from the same place.
- Cheese melt: Shred a block of low-moisture, whole-milk mozzarella yourself. Bagged pre-shredded cheese carries an anti-caking coating that keeps it from melting smoothly. Our guide to the best mozzarella for pizza covers which style suits which crust.
- Heat: A pizza from your own oven travels zero miles. For carryout or leftovers, a hot skillet beats the microwave; see how to reheat pizza so it stays crispy.
And the dipping cup that keeps people loyal is easy to replicate: our homemade garlic sauce for pizza is a short, pantry-staple recipe.
What to Watch Next
Three things will show whether Unbox Better is more than a slogan. First, the Bounceback offer and its final terms once it goes live. Second, any visible changes to the crust, cheese or toppings as the menu work rolls out through 2027. Third, the numbers: the company said it intends to report progress against the plan every quarter, and Penegor has said the changes could take most of a year to show up in sales.
Until then, the cheapest way to get a consistent pizza is still the one you stretch yourself, and if you need a reminder of why, our take on the case for homemade over the biggest chain runs the numbers.
